    Confirm strategic intent with the executive team, secure sponsorship at the right level, define the 12-month outcome, and lock the governance structure that will own AI beyond this engagement.

    Define the AI operating model: roles, decision rights, committee architecture, escalation paths, and the working interface between IT, risk, business, and AI capability owners.

  3. Governance, capability & pilot

    Stand up governance forums, deliver structured capability uplift across leadership and operational tiers, and shepherd the first pilot from scoped use-case through to controlled production deployment.

  4. Embed & measure

    Define the KPI framework, embed the operating cadence, document the path to scale beyond pilot, and run a structured handover to your nominated AI owners.
